We've hit the "now what?" phase. After the collective hallucination of 2024 (remember when everyone thought ChatGPT would replace everything?) and the frantic pilot-project scramble of 2025, the major research houses are converging on something uncomfortable: 2026 is when AI has to actually work.
I pulled together forecasts from Gartner, Forrester, McKinsey, Deloitte, and PwC. The pattern is striking. Not because they agree on everything, but because the disagreements are revealing.
The consensus nobody's arguing about
Three things come up in virtually every report, which is unusual. These firms usually love differentiating themselves.
Agentic AI goes mainstream. The chatbot era is ending. Gartner predicts 40% of enterprise applications will have task-specific AI agents by the end of 2026, up from less than 5% in 2025. That's not incremental. These aren't chatbots that help you write emails. They're systems that book your travel, close tickets, reconcile invoices. The word "autonomous" keeps appearing.
AI becomes invisible. This sounds like marketing speak until you think about it. ChatGPT as a destination site? That model is already fading. AI is becoming what Qualcomm's CEO called "a hidden layer" embedded in existing software. Your CRM, your spreadsheet, your search bar. You won't open an AI app. The AI will just be there. By 2026, industry analysts expect 90% of new mobile apps to include AI capabilities, with much of the processing happening locally on your device.
On-device processing takes over. The cloud dependency is breaking. AI is moving onto smartphones and laptops, processed by neural processing units that didn't exist a few years ago. Faster responses, better privacy, works offline. Apple, Qualcomm, Samsung are all shipping NPU-equipped devices. Deloitte's analysis is more cautious here, noting inference workloads will hit two-thirds of all AI compute in 2026, but the really heavy lifting still needs data centers.
Where the forecasts get interesting
The agreements are boring. The disagreements tell you something.
Is this a bubble or a foundation? Forrester says enterprises will delay 25% of planned AI spend into 2027. Only 15% of AI decision-makers report any EBITDA lift from their AI investments. CFOs are getting pulled into more AI deals because CEOs can no longer justify the spend on vibes alone. The phrase Forrester uses: "the art of the possible succumbs to the science of the practical."
Meanwhile, Gartner is betting on growth, predicting agentic AI could drive $450 billion in enterprise software revenue by 2035. These are very different worldviews.
The job situation is a mess. McKinsey's November 2025 survey shows 32% of companies expect AI to reduce their workforce by at least 3% in the next year. Only 13% expect to add jobs. That's a 2:1 ratio favoring cuts.
But also: McKinsey itself is planning to hire 12% more junior employees in 2026. Their North American head says he "can't think of any CEO that gets excited about the cost-reduction side of this." The theory: AI frees up resources that get reinvested in growth.
So which is it? Probably both, depending on who you work for.
The salary picture is clearer. Workers with AI skills earn 25% to 56% more than those without, according to various sources. The skills gap is widening. If you're not learning this stuff, you're falling behind. Not a new story, but the premium keeps growing.
The AGI argument has gotten weird
Some context: A year ago, Elon Musk predicted AGI by 2025. That obviously didn't happen. Now he's saying 2026. Dario Amodei at Anthropic has made similar noises.
Stanford's HAI faculty is having none of it. "My biggest prediction? There will be no AGI this year," says James Landay, the institute's co-director. Survey data from AI researchers puts the 50% probability marker somewhere between 2040 and 2061.
The gap between what tech CEOs say and what researchers believe has never been wider. Gary Marcus, who's been tracking AI predictions for years, notes that "faith in scaling as a route to AGI has dissipated." The vibe shifted fast.

Mark your calendar. That's when the EU AI Act becomes fully applicable for high-risk systems.
What counts as high-risk? AI used in hiring, credit decisions, healthcare, law enforcement, border control. Basically anything that affects whether you get a job, a loan, or cleared at customs.
The penalties: up to €35 million or 7% of global revenue, whichever is higher. Google's global revenue last year was around $340 billion. Do the math.
The industry lobbied hard for a "stop-the-clock" pause. The European Commission rejected it. Companies are scrambling. The rules require conformity assessments, risk management systems, human oversight protocols, incident reporting. Microsoft has positioned itself as a "compliance-first" partner. Others are less prepared.
The timing creates a two-speed AI world. Move fast in the US and Asia. Tread carefully in Europe. Though some argue Europe's approach will become the global standard, just like GDPR did for privacy.
The 40% cancellation problem
Buried in Gartner's forecasts is a sobering number: over 40% of agentic AI projects will be cancelled by the end of 2027. Escalating costs, unclear business value, inadequate risk controls.
And here's the kicker: only about 130 of the thousands of companies claiming to offer agentic AI actually have legitimate agent technology. The rest are "agent washing," which is rebranding chatbots and RPA tools with fancier names.
Forrester's prediction about "agentlakes" addresses this. Vendor fragmentation will force most enterprises to build composable agent architectures because no single platform has it figured out yet.
What actually changes for normal people
Strip away the enterprise jargon and the regulatory framework and here's what 2026 probably looks like:
Your phone gets smarter but you notice it less. Voice assistants work offline. Your camera makes better decisions about lighting without you asking. Health apps monitor patterns locally instead of sending your data somewhere.
AI stops being a separate app you open and becomes something that's just... there. In your email suggesting replies. In your spreadsheet catching errors. In your search results summarizing content.
Some of that content will be wrong. ChatGPT itself predicts growing unease about AI summaries replacing original content. What gets left out matters. The compression is also transformation.
If you work in customer service, your job probably changes. If you work in software, you're either using AI tools or falling behind. If you work in compliance, you're about to get very busy.
The honest conclusion
Nobody knows. The analysts are guessing with varying degrees of sophistication. Gartner's track record on technology predictions is mixed. Forrester's pessimism might be overcorrection. McKinsey has skin in the game, selling AI consulting services to the same companies it surveys.
What seems clear: 2026 is not 2024. The free experimentation phase is ending. ROI questions are getting harder to dodge. Regulators are arriving.
The winners won't be companies with the smartest bots. They'll be companies that can prove their AI actually works, show the receipts, and navigate the rules.
That's less exciting than AGI predictions. But it's probably what happens next.
